I Was Buying PPC Ads Before Google Existed — Here's What It Taught Me About SaaS Marketing


It’s 1998. I’m sitting in Bucharest, Romania, on a 56k modem connection that drops every twenty minutes, logging into a website called goto.com. The interface is brutalist by today’s standards — a white page, a search box, a list of keywords, and next to each keyword a number: the current bid price, in US cents, to appear at the top of the results.

I type in a keyword. I see what the current leader is paying. I type in a slightly higher number. I click submit.

That’s it. That’s the whole system. Whoever bids highest appears first. No quality score. No relevance algorithm. No “landing page experience” rating. Pure, transparent, Darwinian auction mechanics. The highest bidder wins the click.

I was running US affiliate campaigns from Romania. Products I’d never touched, sold to Americans I’d never meet, through a website I didn’t own, using money I wired through systems that barely worked across borders. And it worked. We were spending hundreds of thousands of dollars a year on goto.com at a time when most people in Romania didn’t have a bank account with a dollar balance.

This is the thing about the early internet: the geography of opportunity collapsed overnight. I was in Bucharest doing what a hundred companies in San Francisco were doing simultaneously, and none of us had any particular advantage over the other except speed of learning and willingness to test.


How goto.com Actually Worked

goto.com was founded in 1998 by Bill Gross at Idealab. The concept was radical in its simplicity: advertisers bid for placement in search results, pay per click, highest bid wins. No minimum quality threshold. No editorial review of relevance. If you wanted to appear first for “car insurance,” you paid more than everyone else bidding on “car insurance,” and that was that.

The interface showed you competitor bids in real time. You could watch the auction happen. You could see that your competitor was paying $0.37 per click for your target keyword and decide whether you wanted to pay $0.38 to beat them. It was simultaneously transparent and brutal — you always knew exactly what you were up against, and the only variable was how much you were willing to spend.

What this taught me: the fundamentals of economics are the fundamentals of paid acquisition. Every click has a price. Every buyer has a value. If the value of a converted customer exceeds the cost of acquiring them through the channel, you run the channel. If it doesn’t, you stop. That calculation hasn’t changed in twenty-seven years.

goto.com became Overture in 2001 as the company scaled and tried to shed its overtly mercenary image. Then Yahoo! acquired Overture in 2003 for $1.63 billion. By that point, the game had already changed.

Google had entered.


When Google Changed Everything

Google launched AdWords in October 2000. The early version wasn’t that different from Overture — you bid, you paid, you appeared. But then Google introduced something that changed the entire logic of paid search: the Quality Score.

The Quality Score meant that the highest bid no longer automatically won the top position. Google was evaluating the relevance of your ad to the search query, and the relevance of your landing page to the ad. A well-crafted, highly relevant campaign could beat a richer competitor on position while paying less per click. Relevance became a competitive advantage, not just budget.

This was philosophically interesting and practically significant. It meant that understanding your buyer — really understanding what they were searching for and what they needed to see when they landed — became worth money. Not soft marketing value. Actual dollars per click.

I became the first AdWords certified expert in Romania. Not because I was especially brilliant but because I was paying close attention to a channel that almost nobody in Romania was taking seriously yet, and I’d been running paid campaigns since the goto.com days. I had a head start measured in years, not months.

The certification mattered less than what earning it required: deeply understanding Google’s model, which was built on a fundamentally different philosophy than Overture’s. Google wanted relevant ads shown to relevant people. Not because of altruism — because relevant ads got clicked more, which made Google more money. Relevance aligned incentives in a way pure auction mechanics never did.


The Framework That Hasn’t Changed Since 1998

Here’s what I learned running paid acquisition for close to three decades: channels change every three to five years. The underlying questions haven’t changed once.

1. Who exactly is your buyer?

Not a demographic. Not a psychographic. A specific person with a specific problem at a specific moment. In the goto.com era, the buyers I was reaching for one affiliate campaign were small business owners who had just had their first accountant bill and were looking for software to do it themselves. I knew their search query, their fear, their decision moment. That specificity is what made the campaign work at $0.11 per click when competitors were burning $0.40 on generic terms.

For fractional CMO for SaaS companies today, the equivalent question is: who is the specific person at your ICP company who searches for your category? Not “VP of Engineering at a Series B startup.” The person who opens a browser at 10pm because something broke and they need a solution. That person.

2. What problem are they trying to solve right now?

Not their long-term strategic goal. The immediate, specific problem that got them into a search engine today. In affiliate campaigns, this was almost always triggered by an event — a tax bill, a churn event, a complaint from a customer. The ad that addressed the event beat the ad that addressed the abstract category every time.

SaaS founders consistently get this wrong. They write ads and landing pages about their product’s features. Buyers are searching for solutions to problems. The gap between those two framings is where most paid acquisition fails.

3. Where are they when they’re looking?

This is the channel question, and it’s the one founders spend the most time agonising over. Google vs. LinkedIn vs. Meta vs. AI search. Newsletter sponsorships. Podcast ads. Review sites. The answer is always the same: be where your specific buyer is when they have the specific problem, not where the marketing conference told you to be.

In 1998 it was goto.com because that’s where US buyers with purchase intent went. Today it might be Google for high-intent search, LinkedIn for account-based reach, or a specific industry newsletter for a niche vertical. The platform is a distribution decision, not a strategy. Strategy comes first.

4. What makes them trust you enough to act?

In the early PPC days, trust was simpler: you had a landing page, you made a claim, you had a guarantee. The barrier to conversion was lower because the stakes were lower — most clicks led to small purchases. In SaaS, trust is the whole game. Buyers aren’t spending $0.99. They’re committing workflow, data, and team adoption to your product. The trust infrastructure — case studies, reviews, trial experience, onboarding — matters as much as the ad that brought them there.


What This Means for SaaS Founders Right Now

Every eighteen months there’s a new channel panic. AI search is disrupting organic SEO. TikTok is replacing Facebook. LinkedIn organic reach is dying. Short-form video is the only thing that works now. Every wave sounds existential until you realise that the underlying questions haven’t changed.

If you can answer those four questions specifically — specific buyer, specific problem, specific place, specific trust mechanism — you can operate in any channel. The tactics change. The targeting interface changes. The creative format changes. The bidding mechanics change. The questions don’t.

I see SaaS founders spend weeks arguing about whether to invest in SEO or paid search. That argument is mostly a distraction. The real work is figuring out who your buyer is and what problem gets them to search in the first place. Once you know that, the channel question becomes almost obvious.

This compression of the learning cycle is genuinely transformative — the companies that use it well compound their knowledge faster than any previous era made possible.

The cost of entry has also changed. The barrier to running a paid campaign in 1998 required access to US payment systems, US-domiciled accounts, and enough capital to learn through expensive mistakes. Today any founder anywhere can run $50 of Google Ads and get signal. The democratisation is real.

What hasn’t changed: Human decision-making. Buyers in 1998 responded to specificity, proof, and relevance to their immediate problem. Buyers in 2026 respond to the same things. The sophistication of targeting technology has increased dramatically, but the psychology it’s targeting has not moved one millimetre.

The other constant: speed of learning beats size of budget. On goto.com, the companies that won weren’t always the ones spending the most. They were the ones testing the most hypotheses per dollar. That’s still true in Google Ads, LinkedIn Campaigns, and every other paid channel today. Budget is not a substitute for understanding your buyer.

The founders who understand this — who treat marketing as a learning system, not a spend system — are the ones I see compound. The ones who treat it as a tap you turn on are the ones still staring at a flat growth curve at 3am wondering why the LinkedIn posts aren’t working.
